This checklist is for anyone who runs a laser engraving shop and has ever answered the phone to a client saying, "I know it's short notice, but..." It applies when your normal turnaround is five days and the ask is for tomorrow. It applies whether you're running an Epilog laser, a fiber system, or a CO2 machine that's older than your newest employee.
I'm the production manager at a laser engraving company. In the last six years, I've handled over 100 rush orders, including same-day turnarounds for museum exhibit builders and event sponsors. Last quarter alone, we processed 47 rush orders with 95% on-time delivery. The ones that went sideways taught me a lot more than the ones that sailed through. Here's the 8-step checklist I actually run, in the order I run it.
Before You Accept the Job
Step 1: Triage the real deadline
"Rush" does not automatically mean "tomorrow." Half the time, the client has a buffer they haven't told you about. Ask: "When is the latest this can physically be in your hands?" You'll be surprised. One client asked for same-day delivery of 50 engraved plaques; it turned out the event was Saturday, it was Tuesday, and they just wanted to stop worrying. We delivered Thursday at standard pricing.
Push back. Time is the only resource you can't buy more of. If the deadline moves by just 24 hours, your entire risk profile changes.
Step 2: Verify machine speed on the actual material
The spec sheet on our Epilog laser Fusion Pro quotes speeds that would make an inkjet printer feel slow. On clean acrylic? Maybe. On textured leather or coated metal? Not a chance.
I've made this mistake. We quoted a job based on the brochure speed, discovered the real clean-cut speed was 40% slower, and had to eat the difference. It was a $300 lesson in reading spec sheets with suspicion.
Before you accept a rush job, run a 10-minute speed and power test on the exact material you'll be processing. If you don't have the material in-house, you haven't verified anything.
(Should mention: this also applies to rotary attachments. A tumbler job isn't the same speed as a flat sheet.)
Step 3: Check parts and consumables before you commit
This is the step most people skip, and it's the one that bit me hardest. In March 2024, 36 hours before a 150-piece plaque order was due for a client's annual conference, one of our older machines started throwing high-voltage errors. The culprit was a failing 40W CO2 laser power supply.
We didn't have a spare. The OEM quoted five days for a replacement. We found a compatible unit with overnight shipping—$289 extra on a job that was already tight. We made the deadline, but the margin mostly vanished.
I don't have hard data on power supply failure rates across the industry, but based on six years of running multiple machines, my sense is that any daily-use laser will hit a component failure every 18 to 24 months. It's not a question of if. It's a question of whether it happens during a rush job.
Now we keep on hand:

- A fiber laser kit with model-specific lenses, wipers, and screws
- Exhaust filters—because a clogged filter ruins cut quality mid-job
If you own an Epilog laser—a Fusion Pro, a Helix, or an older Zing—call the parts department and ask for their top five failure parts for your model. Buy them. It's $500 of insurance on a $20,000 machine that's about to do a $10,000 job.
While the Job Is Running
Step 4: Do the real TCO math
When you quote a rush job, the cost is not materials plus one hour of labor. The total cost of ownership includes:
- Overtime, or the opportunity cost of the machine not doing other paid work
- Expedited shipping for materials or parts
- The risk of scrapping material at rush prices, when you don't have time to re-order
- Your own time spent chasing status updates instead of selling or planning
I used to think the smart move was to always take rush jobs and charge a premium. Conventional wisdom says that's the recipe for profit. My experience with 100+ rush orders suggests otherwise: rush jobs you haven't costed properly are a great way to work 14 hours for a 4% margin.
Shipping is a perfect example. According to USPS pricing effective January 2025, a First-Class Mail letter is $0.73, and a large envelope is $1.50. That's what most people mentally anchor on when they hear "shipping." A 40W CO2 laser power supply weighs eight pounds and ships in a box the size of a mini-fridge—overnight, that's $80 to $150 with insurance. Not $1.50. If you're quoting rush work, use the overnight price, not the "fastest" price.
Step 5: Set internal milestones, not just a final deadline
Rush jobs fail when the whole team is aiming at one giant deadline. Break it down:
- Design and file checks done by [time]
- First test cut approved by [time]
- 50% of production done by [time]
- All production done by [time]
- Packaging and shipping paperwork done by [time]
If you hit a milestone late, you know within the hour, and you still have time to do something about it. A project manager I used to work with called this "turning a deadline into a schedule." That phrase stuck with me.
Step 6: Simplify what can be simplified—but never the safety stuff
On a rush job, you don't have time to do the perfect version. You have time to do the version that's good enough and doesn't come back.
Everything I'd read about custom work said "always give customers exactly what they asked for." In practice, I've found that clients on a rush timeline almost always accept a carefully chosen simplification—like switching to a stock font when the licensed one is missing, or reducing from three engraving depths to one—if you tell them before you do it, not after.
But never simplify on: laser power settings that make a part unsafe, file backups, or the calibration test on a scrap piece. I only believed in the calibration test after skipping it once and ruining a batch of anodized aluminum. That mistake cost us $80 in material and, worse, two extra days of goodwill on a $14,000-a-year account.
When Something Goes Wrong
Step 7: Have a backup plan you actually call
In a rush job, you have exactly one fail-safe that matters: another shop or another machine that can finish if yours dies.
Had 90 minutes to decide once, when our main CO2 machine went down mid-job and the client's deadline was the next morning. Normally I'd want to diagnose the machine, get quotes from three backup shops, run the numbers. There was no time. I called the one shop we had a relationship with, got a "yes, bring it over" in 10 minutes, and we delivered. That relationship was built in advance, with a subcontracted rate agreed upon and a mutual understanding that neither side surprises the other.
Your backup plan is only as good as the relationship you built before the emergency.
Step 8: Communicate in batches, not in panic
When things slip, don't call the client 14 times with updates. Consolidate. Send one honest status message with a revised time and what you've done to fix it. Clients accept bad news more easily when it comes with a plan, not with a list of excuses.
This is more a "keep your head" skill than a technical one. I've watched good technicians become terrible rush-job communicators because they over-promise updates and then disappear for three hours.
Common Mistakes I've Seen (and Made)
- Ordering parts after the failure, not before. A $300 part in a drawer is not expensive. The same part air-shipped at 5 p.m. is a crisis.
- Trusting the "budget" quote on subcontract work. The $500 quote that turns into $800 after revision fees is not cheaper than the $650 all-in quote. Per FTC guidelines, advertising claims and quotes should be truthful about what they include—but that does not stop some vendors from quoting the base number and itemizing every extra later. Ask for an all-in figure. If they hesitate, that's your answer.
- Ignoring the "supporting cast." Almost every mid-job failure we've had was preceded by a drop in air pressure or a clogged filter. The machine itself was fine.
- Accepting the job before checking material availability. "We have that in stock" is a different sentence from "we have that in stock, measured, and proven to cut cleanly at speed."
- Thinking experience replaces checklists. The more rush jobs you handle, the more you need a checklist—because complacency is exactly when you skip Step 3 and it bites you.
The short version: a rush order is not an emergency. It's a test of how well you prepared before the phone rang. The shops that pass the test are not the ones with the fastest machines. They're the ones with the spare 40W CO2 laser power supply in the drawer, the fiber laser kit on the shelf, a relationship with a backup shop, and a lead who'll triage the deadline instead of nodding at it.
This checklist has gotten us through 100+ rush orders and counting. It doesn't make rush jobs fun. It makes them profitable.
