I Almost Bought a Used Epilog Laser on Craigslist. The Price Tag Wasn't the Real Cost.

I manage procurement for a 14-person product development shop. We make custom fixtures, small production parts, and more one-off prototypes than I can count. We're not a huge operation, so our equipment budget gets reviewed line by line. When the engineering lead asked me to find a laser for engraving logos and cutting acrylic, my first thought was: buy used.

That thought almost cost us more than the sticker price.

Why I Started Looking at Craigslist

The Asking Price Was the Least Honest Number

A CO2 laser tube is a consumable. It doesn't fail gracefully; it fails in the middle of a production run. A new tube for that size of Epilog can run somewhere around $1,200 to $2,000 plus installation, based on the quotes I collected from two service shops. If the tube was older than claimed, that $6,500 machine was really an $8,000 machine. If the optics were dirty or the alignment was off, add a service call.

Trust me on this one: the asking price is the least honest number on a used listing.

The seller didn't want to show service records. When I asked if I could bring a local laser service tech to inspect the machine, the answer was no. That was the full answer.

The Spreadsheet That Stopped Me

I put together a simple total cost of ownership model before making any final decision. It was not fancy. I listed the used machine at the top, then added every cost I could find or reasonably estimate.

  • Transportation and rigging: $450
  • Tube replacement fund: $1,500
  • Consumables and optics: $500
  • Potential service visit: $600 to $1,200
  • Lost production time: hard to quantify, but real

I stopped when the total passed $9,700. The new machine quote came in higher, but delivery, setup, training, and a warranty were already included. I could not claim the gap was huge once I counted everything.

A Side Lesson: Not Every Laser Is the Same

The search also confused me until I drew a line between machine types. While I was looking at the used Epilog, a vendor tried to steer me toward a 'CO2 laser welder' that they said could also handle stainless steel. I had to slow down and re-check what we actually needed.

A CO2 laser engraver/cutter is excellent for wood, acrylic, leather, fabric, and coated metals. It is not a stainless steel laser cutting machine. It is also not a laser welder. Those are different machines for different processes. Industrial laser welding often uses a different laser source, and a stainless steel cutting setup usually means a fiber laser with high wattage, not a desktop CO2 system.

Why does this matter? Because buying the wrong 'laser' is the most expensive way to learn the difference.

We sent our stainless parts out to a fabricator instead. In Q4 2024, I asked three local shops for quotes to understand what a stainless steel laser cutting machine price really looked like. The numbers ranged from about $25,000 to $55,000 depending on wattage, work area, and automation. Our stainless work was maybe 25 parts a month. A $40,000 machine would not pay for itself. That was a useful reality check.

What We Ended Up Doing

The new machine cost more. There's no way around that. But the total package included delivery, setup, training, and a warranty. The used machine would have needed a rigger, a tube replacement fund, a lot of time, and a lot of hope. When I put both options into our cost tracking spreadsheet side by side, the gap was a lot smaller than I expected.

So we stretched the budget and bought new. I can't say it was the right answer for every shop. Our situation had specific conditions: no in-house laser tech, a small team, and project deadlines that made downtime expensive. A shop with a maintenance person might have done fine with a used machine. I'm not against a pre-owned CO2 laser in every case.

But for us, buying new was the cheaper decision.

What I'd Do Differently Next Time

The most frustrating part of the whole search was how close I came to making a decision based on one asking price. I've spent six years tracking every invoice, and I still almost fell into the same trap. The schedule pressure made it worse. Engineering needed the laser 'yesterday', and a Craigslist deal felt like a win. It wasn't. It was a gamble.

One more thing: get comfortable asking a supplier for a straight answer about what they don't do. The vendor who told me 'we don't do stainless steel cutting, send that out' earned more trust than the one who said their CO2 laser welder could handle everything. I'd rather work with a specialist who knows their limits than a generalist who overpromises.

In the end, the laser we bought was Epilog. But the real purchase was certainty. As of February 2025, the machine is still running without an unplanned service call. For our shop, that certainty was worth more than the difference in price.
